How to implement AI in your company

AI implementation rarely fails because of the technology โ€” it fails because people start at the wrong end. Here is a practical five-step model that takes you from idea to production, value first.

Start with the problem, not the tool

The most common mistake is buying a tool and looking for a use afterwards. The reverse order works: first define the business problem and the metric that proves success. Once the goal is clear, the technology choice is easy.

Prioritise by value and feasibility

List possible use cases and score each on two axes: business value and feasibility. Start with those that deliver measurable value quickly and where the data already exists. This builds trust and momentum.

Ensure data readiness

AI is only as good as its data. Before building models, make sure data is available, high quality and traceable. Often the biggest job is fixing the data foundation โ€” and it pays for itself.

Build a pilot, not a perfect solution

Aim for a working pilot at limited scope in a few weeks, not months of perfection. The pilot proves value, surfaces problems early and gives the organisation concrete experience before a large investment.

Take it to production and integrate

A demo is not a solution. Real value only appears when the solution is integrated into existing systems and part of daily work. Plan integrations, permissions and operations already in the pilot phase.

Govern, measure and improve

Adoption doesn't end at production. Build monitoring that tracks the model's performance and alerts on anomalies, keep a human in the loop, and ensure EU AI Act compliance. Measure results and improve continuously.

The most common pitfalls

Most failures come from starting too broad, unclear metrics or neglected data. Scoping the first use case tightly and defining the metric up front avoids these.

The role for people

AI does not replace the expert; it amplifies them. The best rollouts keep the human decision at the centre and use AI for groundwork, suggestions and oversight.

Change management

Technology is only half the job. Tell the team why the change is happening, train users and gather feedback โ€” without buy-in, even the best solution goes unused.

Measure and iterate

Set clear metrics, track them in production and improve regularly. Adoption is a continuous process, not a one-off project.
